Investment roadmap · WATERJET.id

Round goal, a 4 vessel fleet and ~$18M net profit per year.

Today the company owns 2 boats with a capacity of 100 passengers each. Each runs 4 trips a day, together carrying 800 passengers per day. At the minimum market ticket price of $30 per ride, this yields $24,000 in gross daily revenue and $14–16K in net daily profit after taxes, fuel costs and payroll, which amounts to about $4.6M in net profit annually. Once the new vessels are built, fleet capacity grows 3x up to 2,400 passengers per day. At the minimum market ticket price of $30 per ride, this yields $72,000 in gross daily revenue and about $26.3M in gross annual revenue. Net profit will be around $13–14M per year, accounting for seasonality, fuel costs, taxes and payroll. The full WATERJET.id project map is below, from a Bali field study in 2022 up to a mature 4 vessel fleet. Every checkpoint is closed on schedule, next levels depend on the $13M for 40% round.

The path

Project levels, like a game

The map scrolls left and right and moves on its own. Tap any level to jump to its description below.

  1. Level 1

    2022 – 2024

    Done

Market research, Bali as a hypothesis

Field study of passenger traffic between Bali, Nusa Penida, Gili and Lombok. Tourist interviews, competitor analysis, demand check for high speed ferries. Hypothesis confirmed: the market grows faster than transport capacity, ferry licenses are restricted by the regulator.

    • Full port survey: Sanur, Padang Bai, Serangan, Amed
    • Unit economics model for Bali, Gili, Lombok routes
    • Decision to enter by acquiring a licensed operator
  2. Level 2

    Mid 2025

    Done

Entering the business, acquiring PT Bali Fastest Ferries

In mid 2025 we entered the business by acquiring PT Bali Fastest Ferries together with two passenger vessels Meranti Express and Manta Express, a ferry license, port approvals and the WATERJET trademark registered with DJKI Indonesia. Ferry licenses on Bali are capped by the regulator, market value of such a license is above $10M. Getting a new one is practically impossible, the process drags on for years and the license list on every route is closed. Our company already holds all licenses for the most in demand routes in the world, Bali, Gili, Nusa Penida, Lombok.

    • PT Bali Fastest Ferries, KBLI for sea passenger transport
    • Two operating boats owned: Meranti Express and Manta Express
    • WATERJET trademark with DJKI, Republic of Indonesia
    • Working relations with harbour master, KSOP and local Klungkung authorities
  3. Level 3

    Late 2025

    Done

    Full fleet modernization, 2026 equipment

On both boats Meranti Express and Manta Express we replaced absolutely all equipment with brand new 2026 units: Yamaha 300 hp outboard engines, generators, AI passenger recognition cameras, Starlink satellite internet, monitors, air conditioning and Power Bank stations with free batteries for passengers. Both boats meet the SOLAS standard for passenger transport.

    • Capacity per boat: 100 seats on level 1 + 20 seats on the open level 2
    • Yamaha 300 hp outboards, 2026, cruising speed 32 knots
    • AI passenger video control, automatic count reconciled with sold tickets
    • Starlink, monitors, A/C, Power Bank stations for passengers
    • Business class cabin, leather, media system
  4. Level 4

    Late 2025

    Done

Team, 6 offices across 6 islands

Six offices and points of sale are deployed: Bali (Padang Bai), Sanur, Nusa Penida, Gili Trawangan, Gili Air and Lombok. Management, captains, port crew, sales and 24/7 support hired. Legal support by a local law firm.

    • 6 offices, covering every key route
    • Management, sales, port, tech, 24/7 support
    • Working with Immigration, BKPM, Kemenhub
  5. Level 5

    Early 2026

    Done

Launch day, both boats on daily schedule

In early 2026 both boats went live and run daily on a regular schedule. Fleet in full operational mode, 4 trips per day.

  6. Level 6

    2026, ongoing

    Done

    Sales and marketing, digital first

Dual sales channel: 60% via aggregators Travelier Group, 12go.asia, Bookaway, Easybook, TicketBoat.id, and 40% direct via waterjet.id and WATERJET mobile apps for iOS and Android. AI chat assistant, automated ticketing, minimum manual work.

    • 60% aggregators, 40% own channels
    • iOS and Android mobile apps
    • AI handling of requests and ticket sales
  7. Level 7

    2026, ongoing

    Done

    Fully booked every day, overbooking

Both boats run at full capacity daily, regularly with overbooking. Combined demand through all sales channels, own site, mobile apps and aggregators, is 3x higher than the total capacity of two boats. Transport capacity on the route, not demand, is now the bottleneck.

    • Daily 100% load on both boats
    • Overbooking on every key date
    • Demand x3 vs current capacity
  8. Level 8

    Early 2027

    In progress

    Investment round, $13M for 40%

In early 2027 we open the investment round: $13M for 40% of the whole group. $12M go into building two new boats at $6M each. The investor gets a stake in a live business with 6 offices, four routes, established sales, staff and predictable revenue.

    • $13M for a 40% company stake
    • $6M × 2 new vessels, much higher capacity and margin per trip
    • Funds flow in tranches tied to KPIs, not lump sum
  9. Level 9

    2027, build

    Ahead

    Construction of two new vessels

Building two new boats at $6M each. Powertrain of each vessel: 3× MAN D2862 LE456 1650 hp (4950 hp total) + 3× HamiltonJet HTX58 waterjets. Larger capacity, lower fuel burn, higher margin per trip. Design and paperwork already approved, same shipyard and contractors that modernized the current fleet.

  10. Level 10

    2028

    Ahead

Launch, a fleet of 4 vessels

Two new boats hit the water. Fleet grows to 4 vessels, we absorb the pent up demand on Bali, Lombok, Gili Trawangan and Komodo routes and open a premium price line.

  11. Level 11

    2029+

    Ahead

    Mature fleet, dividends

A 4 vessel fleet, regular dividends to shareholders, expansion to adjacent routes and licenses in other Indonesian provinces. Discussion of a strategic deal with a major regional tour operator.

KPI based tranches

Investor enters in stages, tied to KPIs

We do not take the full amount at once. Funds are unlocked against specific roadmap checkpoints. If a stage is not closed, the tranche does not open. This is the baseline investment protection.

Tranche 1

Tranche 1, start

Share buyout, legal deal closing, upgrade of the current fleet

Tranche 2

Tranche 2, build of boats 3 and 4

Shipyard down payment, MAN engines and HamiltonJet waterjets purchased for both new vessels (3 and 4) built in parallel, 300 passengers each

Tranche 3

Tranche 3, launch of boats 3 and 4

After boats 3 and 4 hit the water we reach the peak of profitability. The marketing team, direct sales and aggregators fill 100% of capacity across all four vessels

Risks, honestly

What can go wrong and how we closed it

Indonesian regulation

All licenses obtained, we run through a local PT entity, separate legal support on Kemenhub and KSOP.

Tourism seasonality

Bali runs year round. A dip in one market is offset by others: Australia, China, India, Japan, EU.

Vessel build delay

The shipyard and contractors already worked with us on the first boat, paperwork is repeat, delay risk is minimal.

Sales channel cannibalization

60% of revenue via aggregators, 40% direct. No single channel exceeds 30% share, diversification is built in.

IDR FX risk

Main revenue in USD and EUR via aggregators, costs in IDR. Natural hedge.

Team turnover

Key people hold equity, local partners, 6 offices, knowledge is not tied to one person.

Why this region

Why Bali and the islands, not the broader market

Bali is oversubscribed, tourism physically overflows to neighbouring islands: Nusa Penida, Gili, Lombok, Komodo. The only way there is a speed boat. Transport capacity on that corridor is chronically below demand, our high season load is near 100%.

  • Indonesia, the fastest growing tourism market in SEA
  • Over 6M tourists per year via Bali, post 2020 recovery is over
  • Main growth markets, China, India, Japan, Australia
  • Ferry licenses capped by the regulator, entry barrier for newcomers is very high
